Agile cost planning: from an estimate to a useful conversation

A customer asks what a website redesign will cost. The broad goals are agreed, but content, approvals and individual features are still open. Giving a single number is easy. Explaining later what that number included is harder.

Useful cost planning makes the assumptions visible. In Solvo, you can estimate tasks and use an estimation matrix to translate them into time and cost ranges. This gives everyone a shared basis for decisions about scope.

Describe the scope before calculating

Create a project and capture the results you need to deliver: agree on navigation, design the homepage, build a contact form and migrate content. Describe what finished means for each task. “Contact form” could mean a basic set of fields or also spam protection, confirmation emails and multiple recipients.

Split a task when it contains several independently reviewable results. You can then decide which part to deliver first and which part can wait. Avoid counting both a parent work package and its included subtasks as additional effort in the same calculation.

Estimation cards need shared assumptions

Enable effort estimation in the project and choose T-shirt sizes or Fibonacci cards. Discuss examples of small, medium and large tasks. A card helps only when the people using it have a similar understanding of what it means.

The estimation matrix maps cards to time ranges and uses the configured hourly rates. You can configure it at organization, tenant and project level. Check the values effective for your project before calculating. A card on its own does not establish a universal price.

A worked example for a redesign

These are illustrative assumptions, not Solvo defaults. We use one hourly rate of 100 euros for three work packages:

Work packageAssumed effortCalculated cost range
Agree on navigation2–4 hours200–400 euros
Design the homepage4–8 hours400–800 euros
Build the contact form2–4 hours200–400 euros
Total8–16 hours800–1,600 euros

The range shows the scale of work implied by those assumptions. It is not a statistical probability or a fixed-price commitment. Unresolved content, additional review rounds or an external service may create more work. Record these points rather than hiding them in an apparently precise total.

Calculate the right selection in Solvo

Open Cost estimation and narrow down the tasks using the available filters. Select the work that belongs to the planned delivery scope. Review the overview alongside the task list.

Pay particular attention to missing estimates and hourly rates. Missing information does not mean zero effort. Resolve those gaps before sharing the total. You can export the selection as XLSX or CSV for discussion. Also record the project state and assumptions that the export represents.

Make a new decision when the scope changes

Suppose another language version is added later. Capture the additional work as tasks and estimate it. Then compare the expanded scope with the existing budget: what is essential, what can wait, and which assumptions need updating?

Regular review fits agile work: the principles behind the Agile Manifesto also call for responding to changes. For your cost planning, that means reassessing scope and its consequences together.

For your next project, describe the results first, estimate the tasks, check the matrix and discuss unresolved questions. See the effort and cost estimation documentation for setup guidance.
